I'm currently waiting for a sample of the new Pecards leather "creme" which is made specifically FOR this kind of stiff leather. I'm going to try it on a new goatskin jacket and see what it does. It's ONLY for the initial "loosening" of the fibers, then they recommend using standard dressing, and not the creme for regular use. Maybe it will solve this "armor" problem. : It probably won't be needing any dressing for a bit. I'd just not hang the thing up for a long while. Once a day, wad it up and throw it into the corner. Dave Marshall once told me they had a customer who would wad up their horsehide jacket and stuff it under their pillow at night just to break it in faster. Goatskin it tough stuff, and will only relish the gentle abuse. Just don't hang it up like it is in a shrine - it'll never relax that way.
